Service phone guide

How to cut hold times and missed calls in your service department.

Customers who wait on hold, or hang up before anyone answers, are rarely a people problem. They are a mismatch between when calls arrive and who is free to take them. This guide covers why callers wait, the staffing and routing options, what to measure, and where an AI phone agent fits.

Why callers wait

Three reasons a service call sits in a queue.

Calls arrive all day, and advisors are at the desk

Service advisors answer the phone while customers stand in front of them, and a ringing line does not pause a write-up. In Cleo’s call data (36,070 calls, Sept 22 to Oct 21, 2026), each single hour from 9 am to 5 pm, Monday to Saturday, held 9.2% to 10.1% of the calls. The phone is busy across the whole day, not only at one peak.

Calls land on one person or one line

A call that rings one extension, a full ring group or a voicemail box waits even when someone else is free. A call that is transferred between departments waits again at the next desk.

Calls that need no advisor still take a line

Many calls are a status check, a question or a change to an existing appointment. In the same 36,070 calls, 6.7% were status checks, 7.2% were questions answered and 2.8% changed or canceled an appointment. They queue behind calls that do need an advisor.

Callers who hang up while waiting leave no message, so they show up only in your phone system’s reports, if at all.

Staffing and routing options

Three ways to shorten the wait, from smallest change to largest.

1. Staff to the call curve

Pull your hourly call volume for the last 30 days and compare it with who is scheduled to answer. Move breaks, lunches and desk coverage so the busiest hours have the most people free to pick up. It costs a schedule change, and it shows whether the problem is coverage or something else.

2. Route so no call waits in one place

Ring a group instead of one extension. Send an unanswered call to a second group, such as a BDC or another advisor team, after a set number of rings. Offer a callback instead of holding. Check how many rings pass before a call moves, and where it goes after hours.

3. Take calls off the queue

Put a person on the phone only for the calls that need one. A dedicated phone role, a live answering service, an in-house BDC or an AI phone agent can each take calls that do not need an advisor. They differ in cost, hours of coverage and whether they can book into your scheduler.

Start with the first two: they need no new software, and they show how much of the problem is left. Cleo is one option for the third, and this page says where it fits below.

What to measure

Six numbers that show how long customers wait.

Infographic: six numbers that show how long customers wait on your service line. 1. Calls answered out of calls received. 2. Abandoned calls, where the caller hung up before an answer. 3. Longest wait, not only the average. 4. Calls by hour and by day, against who is scheduled to answer. 5. Calls outside your service hours. 6. Calls answered that became a booked appointment.

Your phone provider can export a call detail report with most of these numbers. Choose a target for each, such as the share of calls answered within a set number of seconds, and review them every week.

1. Answer rate: Calls answered out of calls received.

2. Abandoned calls: Callers who hung up before an answer.

3. Longest waits: The longest wait, not just the average.

4. Calls by hour and day: Call volume against who is scheduled.

5. Calls outside hours: Evenings, Sundays and before you open.

6. Calls that became bookings: Answered calls that ended as a booking.

Where an AI phone agent fits

What 36,070 calls ended as.

An AI phone agent answers service calls day or night, including when your lines are busy and after hours. It books appointments where it is connected to your scheduler, answers common questions, takes messages and transfers to your team when a person is needed. This is what happened to 36,070 calls that reached Cleo at dealership phone lines from Sept 22 to Oct 21, 2026.

Source: Cleo call log, inbound calls that reached Cleo at dealership phone lines with more than 20 such calls in the window, Sept 22 to Oct 21, 2026 (the sample on Cleo’s call statistics page). A booking-outcome call is a call whose logged activity is a scheduled appointment, not a completed appointment or revenue. One activity is counted per call.

Where the calls arrive matters: 92.7% of these calls came Monday to Saturday between 7 am and 6 pm (33,454 of 36,070), so most of the load is in your open hours, not only after hours. What stays with your team: 22.9% of calls were transferred to staff and 15.0% ended with a message for staff. An AI phone agent reduces the calls that need a person to pick up. It does not replace your advisors, and it cannot create open capacity in your schedule.

FAQ

Still have questions?

What causes long hold times in a dealership service department?

Usually calls arrive faster than the people free to answer them, calls ring one person or one line, and calls that need no advisor, such as status checks, still queue. Pull 30 days of call detail by hour to see which applies to your store.
